Generative Communication Systems

Every team already has a communication system: a set of parts working together — one-on-ones, meetings, feedback, what happens when someone does badly, what happens when someone does well. Most of these systems were never designed on purpose, and every one of them is built for some kind of survival. Four kinds cover them: a defensive system survives by not losing, a transactional system by getting through it, a competitive system by winning, and a generative system by growing together. Generative Communication Systems is Finding Good's work of identifying the system a team already has and building the one it would choose.

A practice is one part. A system is the parts working together, which is why a communication practice introduced on its own rarely outlasts the calendar: not a discipline failure, a structure failure. A system teaches people what survival requires by what it does in two moments above all — when someone does badly, and when someone does well. Nobody in this reading is broken. A defensive system is a survival strategy that made sense where it formed, and every person in a system is competent at surviving it. The work never replaces what people are already doing; it takes those same survival patterns, makes them visible, and points them at a survival that grows: what each person does well, the influence people have on each other, and what they are building together.
